It can be done, we've seen it happen. You'd have to make it seem like Scourge was the main villain or perhaps even show a bit of the
Airazor/Primal fight and mislead audiences into thinking Primal was the villain (Hence the posters having Prime and Primal on opposing sides)
At minimum you could have hid the reveal of
    Unicron getting near Earth

Without building him up you either get the one-and-done Transformers 1986 movie or you get Rise Of The Silver Surfer.

I mean, once you go Unicron, that's kinda it. There's ways to continue on such as if Unicron lingers in some form like the Unicron Trilogy, but most likely you'd have to dial back the threat level and make it more personal.

An example could be that Unicron is defeated but that means humans no longer need Transformers and some may blame the Transformers while being inspired by the idea of a giant mechanical world so we get the establishment of M.E.C.H. for example.

No, they really couldn't especially since he's the big bad moving forward and at this point people should be used to it already.

It can be done if they rebooted to universe and build up to the character the problem is they will never do it out of fear of alienating the old fans wow most of them wouldn't even remember megatrons supposed to be frozen in the Hoover Dam if he just showed up in another movie. The only people who care about that are the ones who worked on the previous movies and users here by guarantee you normies don't even remember that stuff.

They practically did all of that in Age of Extinction with lockdown and it led nowhere and turned everything into even more of a convoluted mess that contradicts everything they stated in the previous movies at this point you either go big or go home and do a real reboot after 7 or 10 years.

And at this point with the MCU and the coming reboot of the DCU nobody wants to sit around and watch 5 or 7 movies and 2 TV shows just to get a giant plant eater that has been done in 3 different movies. And I bet you they don't ever actually fight Unicron he's just seen and mentioned and is a looming threat that's on the way like Thanos or if he does appear they'll convince him to leave Earth alone like what Marvel comics usually does with Galactus.

They really couldve kept Unicron a secret until release

Disney kept Grogu a secret in The Mandolorion before it aired and he was a HUGE part of the show. Legendary did their best to keep Mecha Godzilla a secret alas early toy releases spoiled that and he was the main baddie of Kong vs Godzilla. You're right people should be use to it at this point. I don't know why Hollywood goes overboard with their trailers. I was over hyped to see this movie but now im just meh. I will still go see it but the mystery and excitement is gone

    Remember less is more.

I really doubt they could have.

And that's Disney, a whole different beast that need to make up for the sequels. I think there might have been TV spots and internationals trailers that spoiled MechaGodzilla and Legendary was trying to keep people focus on the main fight not the last one at the end of the movie.

From what I can recall Hollywood dead some kind of study and they determined that people nowadays have short attention spans and don't really like being surprised because they want to know what they are getting with their money.

Think of it as all those times movie trailers showed you something cool but then the movie didn't have that scene in it and they only did it to get you to buy a ticket.
