First one, what if it were Starscream, who was thrown out of Astrotrain, instead of Megatron, met Unicron and was upgraded into Galvascream? How would the movie go down then?
Pretty sure there was a story where Starscream's constant whining drove Unicron to attack Cybertron much earlier than in canon. I'd imagine it'd be much the same. What if the Decepticons actually did try to fill Starscream's shoes by attacking and driving away Galvatron, leaving only Scourge, Cyclonus and the Sweeps under his entire command for the rest of the series?

What if in the movie, Prowl had actually been in on the plan with the Decepticons under the idea it would have ended the longstanding war under a typical Decepticon ploy of peace. How do you think he'd have turned to slag for being a turncoat despite his remorse for getting Optimus killed? Rodimus takes him out? Ultra Magnus?
I actually did read one way long ago when I discovered there was an online Transformers fandom as a teen in the late 90's, unfortunately there's no way I can recall the title or author. In the one I read, Screamer was reformatted into Skyquake, probably referencing a Starscream using G1 Skyquake's mold in the 1997 Machine Wars toyline. Another one I read at that time was what if Optimus Prime survived The Movie. I forgot how the story progressed, I just remember the branching point was First-Aid being present at Prime's sickbed and using the medical skills he had that Perceptor didn't to save his life.
As someone who didn't really like the '86 Movie, I'd be more interested in what a Unicron-evolved Starscream would look like.
IDK about G1 Screamer, but in BWII, Starscream was upgraded from Unicron based energy into Hellscream, a cyborg shark While this was a Beast Wars Japan thing, I'd like to think since their personalities were moderately similar, we'd see a similar kind of effect with G1 Starscream just not animal based.
Well that's... interesting? I would say "cool", but tbh I really don't find it appealing. I'm not a fan of Beast Wars, though. I was thinking more along the lines of maybe like Dreadwing from TFP.

Elita is the one that leads the Arc Crew and proposes a much more guerilla style battle against the Decepticons. Covert actions, keep themselves hidden from the humans as much as possible. Optimus 1 meanwhile remains on Cybertron and is far more open in battling Shockwave and manages to lead the Autobots that remain on a final drive that, while costing him his life, does allow them to take control of Cybertron and try and find the Ark. Thus reinforcements arrive and help Elita, who mourns the death of Optimus, to defeat Megatron early. However Optimus didn't actually die but was lost in the final battle, jetisons from Cybertron and found by Unicorn, becoming Nemesis Unicronus, with Elita seeking to save him. What If the Ark had crashed on Mars?
My joke answer is he wakes up in bed next to Tarantulus and finds out they run a Bed and Breakfast in Iacon.
